Cognitive Laboratory / Seedforth Method

Build the capacity to think, not merely the machinery to act.

Seedforth is the reasoning discipline beneath ETHOS. It treats an enterprise as a connected system, begins with evidence, and leaves the organisation more able to govern and improve itself.

The central idea

Transformation should increase enterprise agency.

Many transformation projects add software, dashboards or automated tasks. Seedforth asks a deeper question: can the enterprise now see more clearly, make a better choice, coordinate the work, learn from the result and repeat the improvement without depending on the original intervention?

If not, activity has increased but operating intelligence has not.

01

See the whole before optimising the part

A local improvement can make the whole system worse. We first map how customers, people, time, money, tools and decisions affect one another.

02

Diagnose before prescribing

The visible problem is often a symptom. Interviews, observation and evidence reveal what is actually creating friction.

03

Make assumptions inspectable

Every forecast, priority and automation rests on assumptions. ETHOS names them so they can be tested instead of quietly defended.

04

Preserve human judgement

AI prepares, connects and surfaces. People retain authority where context, ethics, relationships and consequences matter.

05

Build capability, not dependency

The organisation receives shared rules, playbooks, measures and operating memory - not a black box that only an external expert can run.

06

Link investment to evidence

A system earns continued investment when it produces observable movement in capability, value or risk - not because it looks sophisticated.

07

Turn every cycle into reusable intelligence

A result is valuable once. A captured pattern, decision rule or playbook improves many future results.

08

Design for continuity and replication

The system must survive changing people, tools and conditions, and become easier to adapt as the enterprise grows.

The operating loop

Every cycle should leave behind a better way to work.

The loop is continuous. “Remember” becomes new context for “Sense,” so the enterprise begins its next decision with evidence instead of starting over.

01

Sense

Collect the signals that describe what is actually happening.

02

Interpret

Add context, distinguish symptoms from causes and expose assumptions.

03

Choose

Set priorities, decision rights, thresholds and proof.

04

Move

Prepare and execute coordinated work with humans in control.

05

Prove

Measure outcomes, capability, friction and unintended effects.

06

Remember

Convert evidence into rules, playbooks and a better next cycle.

ETHOS AUTOMATES

Preparation, retrieval, routing, reminders, comparison, first drafts and evidence capture.

PEOPLE GOVERN

Purpose, judgement, consent, exceptions, relationships, commitments and consequential decisions.
